Is CNC Machining Expensive? My Short Answer
Is CNC machining expensive? Yes, but not for the reason most buyers think. The machine time isn't the real cost. The real cost is hidden in tooling decisions, material surprises, and the quote that looked too good to be true.
I've been handling custom machining orders for 9 years. I've personally made—and documented—12 significant mistakes, totaling roughly $38,000 in wasted budget. In my first year, 2017, I approved a low quote for a 200-piece order based on one number: price per part. We were three weeks behind and 60 parts into a reject bin before I learned what the other line items were. Now I maintain our team's pre-quote checklist. That boring document has saved us far more than $38,000.
Why a Low CNC Quote Is a Red Flag, Not a Bargain
From the outside, a low quote looks like an efficient shop. The reality is usually the opposite: some cost is being hidden or deferred.
People assume the lowest quote means the vendor is more efficient. What they don't see is which costs are being hidden or deferred.
When a quote looks cheap, I now ask three questions:
- What tooling is included? Standard tooling? Indexable? Coated?
- What inspection is included? First article? Final report?
- Who owns the rework if tolerances drift?
These are deal-breakers. I learned that the hard way. In 2019, I approved a $60-per-hour prototype run because the hourly rate looked like a win. The material cert arrived showing the wrong alloy. The shop said it was close enough. It wasn't. That $900 mistake is now a permanent line in the checklist.

Here's a sentence I never expected to type after years of low-bid buying: ISCAR milling cutters are not the cheapest option in most catalogs. That's precisely why I specify them on certain jobs now.
In 2022, I had a 300-piece aluminum bracket order. The first shop used generic inserts at about $6 each. The price per part looked fantastic. By part 40, the finish looked like sandpaper. By part 90, dimensions were drifting. Every machined part after that? Straight to the trash. We caught it during the second in-process check. $2,340 in scrapped material and machine time, plus a one-week delay.
We reran the same order with ISCAR milling cutters and a better indexable end mill, with inserts around $18 each. Tool life more than made up for the difference. The finish stayed in tolerance for all 300 parts. The total cost was lower. I don't say this to sell you on ISCAR specifically—I say it because the opposite mistake is easy to make.
The same logic applies to ISCAR's anti-vibration boring bars. They're expensive compared to a basic bar, but on a deep boring job, chatter is what destroys inserts and deadlines. One stable bar can pay for itself on a single order.

Another mistake I see is people trying to replace CNC machining with a tool that does something else. I once reviewed a capital request for a fiber laser machine for plastic fabrication AZ. The request said it would reduce our CNC machining costs. It would have cut plastic sheets, not the aluminum parts we actually made. We didn't buy it.
Likewise, a portable handheld laser welder is a great repair tool. But when a customer has a batch of parts machined incorrectly, a laser welder doesn't fix the missing hole location. One shop in 2023 spent $4,500 on a portable handheld laser welder to salvage rework. They still had to send the entire batch to a CNC shop. The welder is still on their shelf. They bought a solution to a problem they hadn't defined.
I'm not against lasers. The point is the same as with cheap tooling: start with the requirement, not the equipment. If the requirement is a machined surface, CNC machining is unavoidable. The only question is whether the tooling and process are conservative enough to avoid a second bill.
What the Numbers Actually Say About CNC Cost
As of January 2025, based on rate cards published by three U.S. CNC job shops, the ballpark for standard 3-axis machining is $95–$150 per hour. Five-axis work runs higher: $150–$250 per hour. Basic setup runs $150–$400, and engineering or first-article inspection is usually quoted separately. These rates were accurate as of January 2025; the market changes fast, so verify current numbers before you budget.
If you only compare the hourly rate, CNC machining looks expensive. But compare total cost: a $110-per-hour shop that answers engineering questions and holds tolerances can be cheaper than a $75-per-hour shop that treats your print like a suggestion. The second one sends a $1,200 invoice for rework, plus a late delivery penalty that isn't even on the invoice.
Don't forget setup amortization. A 50-piece order with a simple part might have 20 minutes of cycle time but 2 hours of setup. A shop that hides setup in the hourly rate isn't giving you a deal; they're just making it harder to compare.
Add the easy-to-miss line items: material certification, deburring, heat treat, anodizing, and packaging. A quote that doesn't list them isn't cheaper; it's incomplete. My rule now: get the grand total, including every fee, in writing before the PO goes out.
'You're Just Defending Expensive Tooling'
I can hear the objection: 'You're just writing this because ISCAR costs more than some no-name insert.' Fair enough. ISCAR is not the cheapest brand in most indexes. I won't pretend otherwise.
But here's the part that keeps me honest: I've also used solid carbide end mills and HSS tooling on jobs where they were the right call. Indexable tooling isn't automatically superior. The best choice depends on part size, material, and batch quantity. Brand loyalty doesn't beat chip load. A cheap insert can be a bargain if it runs at the right parameters and isn't hiding a quality problem. The problem is when price per insert becomes the sole decision.
So, Is CNC Machining Expensive?
Yes. But the expensive part isn't the machine hour. It's the low quote, the wrong tooling, and the new equipment that doesn't solve the actual requirement. Buy on total cost, not on the first number. Ask what happens when a part drifts. Specify cutting tools the way you specify the material. And if someone tells you a cheap quote means an efficient shop, check their scrap bin—it told me the truth.
One more thing: I don't believe every part needs to be expensive. A simple bushing or spacer can be made with HSS or a standard solid carbide tool at a very reasonable cost. The key is knowing where the risk sits. The expensive part is the part that fails after inspection.
It took me 6 years and about 90 machining projects to understand that the expensive-looking choice is often the cheap one.
